A portion of pod fees on a production engagement converts to a success fee tied to the KPI we agreed in discovery — cycle time, revenue retained, time-to-disposition, fraud loss avoided, whatever it is. The percentage is negotiated up front and visible to both sides.
If we miss the KPI in production, we either re-scope or refund the variable portion. We don't play games with definitions.
